As digital infrastructure, from AI model APIs to cross-border ledger rails, becomes highly commoditized, the competitive landscape has bifurcated. Value is shifting to the extremes: the frontier of absolute capability on one hand, and the hyper-local, high-context edges of distribution and customer integration on the other. Whether you are building an AI routing pipeline, navigating local banking compliance for stablecoins, or scaling a distributed data store like Git, the lesson is clear: the middle is getting hollowed out, and the real margin lies in owning the endpoints.

The AI Death Zone: Survival at the Extremes

  • Summary: Most corporate AI strategies are stuck in the middle, paying frontier prices for commodity workloads. The AI market has bifurcated into frontier capability (dominated by the US) and open-source cost/volume (dominated by China).
  • Why it Matters: Strategy. Boards and executives must stop using overnight air freight for commodity workloads. The middle is getting crushed; you must either route high-stakes work to the frontier or use highly optimized open-source models.
  • My Take: The middle is dead. Build hybrid systems that route workloads dynamically, and differentiate at the application layer with proprietary data and fine-tuning.

  • Summary: Citing Ben Thompson on the two things Silicon Valley relearns every decade: consumers do not want to pay for software, and they do not care about being productive.
  • Why it Matters: Monetization strategy. Consumer SaaS models like early Dropbox and now OpenAI struggle to monetize consumer subscriptions at scale; the real monetization path is B2B enterprise sales or ad-supported models.
  • My Take: Value requires enterprise scale. If you build for consumers, monetize via attention and advertising; if you charge subscriptions, sell to organizations, not individuals.
